Complex change management & organisational restructuring (collective redundancy & TUPE)

Large-scale TUPE transfer and collective redundancy consultation, 150 employees

Client: Digital agency, London    |    Duration: 3 months    |    Organisation: 550 employees    |    HR team: 7

The challenge

A 550-employee digital agency needed specialist support to deliver a complex organisational change programme: a TUPE transfer consolidating 12 legal entities into one, alongside a collective redundancy consultation affecting approximately 150 employees, all carrying a high degree of operational and people-related risk.

The client's five-person HR team needed additional specialist expertise, capacity and project leadership to navigate the scale and complexity of the programme.

Our approach

We provided expert change management advice and project management support to the five-person HR team throughout the three-month programme, liaising with their external employment solicitor to keep the approach commercial and pragmatic throughout.

Working closely with the HR team and key stakeholders, we provided practical, hands-on support across the programme, including:

  • Project managing the overall change programme and coordinating key workstreams

  • Providing specialist advice and guidance to the HR team

  • Supporting the TUPE transfer of 12 legal entities into a single entity

  • Advising on and supporting the collective redundancy consultation affecting 150 employees

  • Helping the HR team navigate complex employee relations and organisational change considerations

  • Coordinating stakeholders, timelines, communications and key project milestones

  • Providing additional specialist capacity during a particularly complex and sensitive period of change

The impact

The project gave the organisation access to experienced specialist change management and project leadership at a critical point of transformation. Over three months, we worked alongside the HR team to provide the expertise, structure and additional capacity needed to manage a complex programme of organisational restructuring and workforce change.

Key outcomes

  • 12 legal entities consolidated into one

  • 150 employees supported through collective redundancy consultation

Redundancy planning, organisational design & consultation

Industry: professional services organisation.

The challenge

A downturn in part of the business meant the organisation needed to reduce headcount in a defined area, while protecting its reputation as an employer in a close-knit, client-facing sector where word travels fast. The process had to be legally sound, fair to those affected, and handled with a level of discretion appropriate to a high-end professional services brand.

Our approach

We provided end-to-end support for the redundancy process, including:

  • Advising on selection pools and fair, defensible selection criteria

  • Preparing the business case and consultation documentation

  • Running individual and collective consultation as required

  • Coaching managers through at-risk conversations and consultation meetings

  • Checking each stage against current redundancy law to minimise tribunal risk

  • Supporting the wider team through the process to protect morale and retention among those staying.

The impact

The organisation reduced headcount in the affected area through a process that was fair, compliant and consistently applied, protecting both the individuals involved and the organisation's standing with clients and remaining staff.

Culture change and implementation of ways of working (global food company, charity and accountancy firm).

Staff survey, culture diagnostics & workshop-led reset and implementation of new ways of working and values.

The challenge

The organisation wanted a clear, evidence-based picture of its culture, rather than relying on anecdote or leadership assumption and a practical way to act on what staff actually said, so that any changes to ways of working were grounded in real feedback rather than guesswork.

Our approach

We worked with the organisation to design and deliver a full culture change programme, including:

  • Designing a staff survey to capture honest, structured feedback across the organisation

  • Analysing the results and presenting the findings back to the business

  • Designing and delivering culture change workshops based on what the survey revealed

  • Working through ways of working with teams to agree practical changes

  • Supporting the organisation through a broader reset of how teams operate day to day

The impact

The programme gave the organisation a clear, staff-informed view of its culture and a concrete set of changes to act on, resulting in a positive, measurable shift in how the organisation felt to work in.

Testimonials of my work...

"Paul was the HR acquisition and integration lead on the purchase of one of my companies 3D4Medical to a big corporate. I really liked his approach to the due diligence during the acquisition and how he interfaced with my team during the integration. Paul did a great job of being respectful and had a people focused approach, in terms of being mindful of the history and company culture that made the Company a great place to work. Throughout the integration Paul was always people focused and solutions oriented, but commercial and pragmatic and was clearly an expert in his field which was manifested in the positive outcome of the acquisition and impact on keeping up the engagement of the team. I highly recommend him."
